Moving Perishables Without Surprises

A container of dry goods is a logistics problem. A container of fresh produce is a logistics problem with a clock attached, and the clock started before anyone booked a vessel. Every hour of delay, every degree of temperature drift, and every rough handover spends part of a budget you cannot top up later: remaining shelf life at the destination.

The single most useful habit in perishable trade is to plan in reverse. Not harvest, then pack, then ship, then hope. Instead: required arrival condition, then transit mode, then packing, then harvest window.

Start at the shelf, not the field

Begin with what the receiver needs on arrival: the condition on unpacking, the remaining shelf life required for their own distribution, the sizes and grades their customers accept, and the date the goods are useful rather than merely present. Produce that lands technically sound but with too little life left for the buyer's onward chain is a commercial failure even when it passes inspection.

Once those requirements are written down, they become constraints that select everything upstream. Working in that direction turns a chain of hopeful assumptions into a chain of decisions.

Transit mode is a commercial decision, not a shipping one

Sea freight is the default for volume because the cost per kilo is low, and for products with sufficient post-harvest life it is usually correct. Air freight buys time at a cost per kilo that only makes sense for high-value, short-life, or early-season shipments where the market premium is real. Both are legitimate; the error is choosing by habit.

The useful comparison is not freight cost alone but landed cost against the value of the goods that actually arrive in sellable condition, plus the commercial value of hitting a specific market window. A cheaper booking that arrives after the window has closed is not the cheaper option.

Cold chain fails at the joints

Reefer containers are reliable at holding a set point. What they cannot do is undo damage that happened before the doors closed. Failures concentrate at the joints in the chain:

  • Field to pre-cooling. Field heat left in the product shortens life before the shipment exists. The interval between harvest and cooling deserves as much attention as anything downstream.
  • Pre-cooling to loading. Product must reach and hold its target temperature before it goes into the container. A reefer is designed to maintain temperature, not to pull down a warm load.
  • Loading itself. Airflow matters as much as air temperature. Over-stacked pallets, blocked floor channels, and gaps that let air bypass the load create warm pockets that no set point corrects.
  • Port handovers and inland legs. Time unplugged and time on the tarmac are where documented cold chains quietly become approximate ones.

Temperature loggers travelling with the consignment turn all of this from opinion into record. Their value is not only dispute resolution; it is the ability to identify which joint is weak and fix it before the next shipment.

Packing is protection, not decoration

Packaging has three jobs: physical protection against compression and vibration, airflow so cooling reaches the centre of the pallet, and compliance with the receiving market's labelling and traceability rules. Cartons that satisfy the first while blocking the second are a common and expensive compromise.

Pallet configuration deserves the same scrutiny. Stability through multiple handlings, consistent counts that reconcile with the packing list, and lot identification that lets a specific pallet be traced back to a specific harvest day are all cheap to design in and painful to retrofit.

Paperwork on the critical path

For perishables, documentation is not administration that happens alongside the shipment. It is on the critical path. Phytosanitary certification is typically tied to inspection within a defined window before shipment, which means it constrains the harvest and packing schedule rather than following it.

Requirements vary by product, origin, and destination, and they change. Confirm the current document set and any market-specific treatment or registration requirements with the importer's broker before committing to a booking. Then hold every figure and description identical across invoice, packing list, certificate of origin, transport document, and any phytosanitary or health certification. Mismatched paperwork stops perishable cargo in exactly the place where stopping is most expensive.

Plan for the shipment that does not go to plan

Vessels get delayed, weather moves harvest dates, and inspections occasionally fail a lot. What separates a well-run perishable programme from a stressful one is that the answers were agreed in advance:

  • What happens if the lot fails pre-shipment inspection: is there a second lot, a partial shipment, or a deferred booking?
  • Who is authorised to decide on a diversion or an alternative buyer, and how quickly?
  • How are quality claims assessed, with what evidence, and within what deadline?
  • Where does risk transfer under the agreed Incoterm, and does the insurance actually match that point?

Agreeing these while everyone is calm costs an hour. Improvising them while a reefer sits on a quay costs considerably more.

A worked example of reverse planning

Suppose a buyer needs fresh avocados on a distribution platform with enough remaining life for a two-week retail programme. Working backwards: the required remaining life at arrival sets the maximum acceptable transit time; the transit time selects sea or air and a specific service with a known port rotation; the sailing date sets the loading day; loading sets the last acceptable pre-cooling completion time; and pre-cooling sets the harvest days that can feed that container.

Only at that point does the question “when do we pick?” have a defensible answer. Every constraint has been derived from the buyer's requirement rather than negotiated against it afterwards. When one link moves — a vessel rolls, a rain day stops harvest — the chain shows immediately which other links must move, and whether the programme still works or needs to be re-cut.

This is also the discipline that makes partial shipments a sensible tool rather than a failure. If only two-thirds of the required volume meets specification in the harvest window, shipping two-thirds on schedule usually serves the buyer better than a full container that misses the market.

The short version

Fix the arrival requirement first. Let it dictate mode, packing, and harvest timing. Protect the joints in the cold chain rather than trusting the container. Treat certification as a scheduling constraint. Write down the failure plan before you need it.
